If your organisation has deployed AI in the last two years — and almost every organisation has, even if only by adding Copilot to the productivity stack — there is a question your leadership team will face sometime in 2026, in one form or another:
Who is responsible for our AI? Where is the inventory? What are the controls? How would we know if something went wrong?
The honest answer at most organisations today is some combination of "the data team," "we don't have a complete inventory," "controls are informal," and "we'd probably notice eventually." That answer was acceptable in 2023 when AI was experimental. It is increasingly inadequate in 2026, when AI is in production and customers, regulators, and boards are starting to ask serious questions about it.
The structured answer to that question — the framework that produces clean responses to all four parts — is an AI Management System (AIMS). This post explains what an AIMS actually is, what it does, who needs one, and how to get started.
What an AIMS Is (and Isn't)
An AI Management System is the organised set of policies, processes, roles, and controls through which an organisation governs its AI activities. It is the AI equivalent of an Information Security Management System (ISMS) for security or a Quality Management System (QMS) for product quality.
What it is:
- A management framework, not a technical artefact
- A coordinated approach to AI governance across the organisation
- A way to make AI decisions transparent, accountable, and improvable
- A structure that can be audited and improved over time
What it isn't:
- A specific piece of software
- An AI ethics statement
- A model card or technical documentation
- A guarantee that AI systems will behave well
The most useful mental shorthand is this: an AIMS is the operating model through which an organisation does AI responsibly, consistently, and at scale. The model card is the document. The AI policy is a component. The ethics statement is an output. The AIMS is the whole system that produces all three.
What an AIMS Actually Does
A working AIMS performs six functions for an organisation. Understanding these functions is more useful than memorising clauses of any particular standard.
1. Inventory
The AIMS maintains a current, accurate inventory of every AI system the organisation builds, deploys, or uses — including AI embedded in third-party tools, AI components in customer-facing products, and AI used internally in operations.
This sounds simple. It is not. The single most consistent finding from organisations starting their AIMS journey is that the inventory grows two to three times during the first scoping pass — features the team did not realise were AI-powered, vendor tools with AI components nobody had registered, "experiments" that quietly went into production.
2. Risk and Impact Assessment
The AIMS provides a structured way to assess the risks an AI system creates — to the organisation, to individuals, and to society. It distinguishes between traditional information security risks (which an ISMS already covers) and AI-specific risks (bias, opacity, drift, automation harm, downstream effects on people).
This is where AIMS thinking diverges most sharply from ISMS thinking. An ISMS asks "what could go wrong with the system?" An AIMS asks "what could go wrong with the outcomes the system produces?" The two questions overlap, but the second is broader.
3. Lifecycle Governance
The AIMS defines what governance applies at each stage of an AI system's life: before development, during design, during training and testing, before deployment, during operation, and at retirement. Different controls and decision rights belong at different stages.
For most organisations, the absence of lifecycle governance is the most visible AIMS gap. AI systems get built, deployed, and updated without consistent review. The AIMS introduces gates without preventing pace.
4. Operating Controls
The AIMS specifies the controls applied to AI systems in operation — human oversight expectations, monitoring requirements, drift detection, incident response, retraining and update procedures, decommissioning processes.
This is where most of the operational effort lives. Once an AI system is in production, it requires sustained attention. The AIMS makes that attention structured rather than ad hoc.
5. Documentation and Transparency
The AIMS defines what must be documented, who can see it, and what must be communicated to which stakeholders. AI users, AI subjects (people affected by AI decisions), regulators, customers, and internal audiences all have different documentation needs. The AIMS organises them.
6. Continual Improvement
The AIMS produces feedback loops — internal audits, management reviews, performance metrics, lessons from incidents — that drive ongoing improvement to the system itself. This is the "management" in "management system."
Why Now — What's Driving Demand for AIMS in 2026
The case for an AIMS is not new in 2026. What is new is the accumulation of forces that have made it move from optional to expected:
Regulation has caught up. The EU AI Act is in phased force, with high-risk AI obligations binding from 2 August 2026. Similar regimes are emerging in the UK, US (state-level), Singapore, and India. The era of voluntary AI governance is closing.
Customers are asking. Enterprise procurement teams now routinely include AI-specific questions in vendor security questionnaires. "Do you use AI in delivering this service?" is followed by "How do you govern it?" An AIMS is the cleanest answer.
ISO 42001 is now certifiable. The world's first AI management system standard, published in December 2023, has matured rapidly. Major certification bodies are operational. Major enterprise vendors (Microsoft, SAP, foundation model providers) have certified. The standard is becoming the benchmark.
Boards are paying attention. AI incidents — biased decisions, hallucinated outputs, autonomous actions gone wrong — have shifted board-level conversations. "What is our AI governance?" is a question asked at board meetings, not just compliance reviews.
Insurance is starting to price it. Some cyber insurance underwriters are beginning to ask about AI governance maturity in renewal questionnaires. This trend will accelerate.
Public AI commitments need substance. Organisations that have published responsible AI principles increasingly need an auditable system to back them up. An AIMS is the operational substance behind the principles.
Who Actually Needs an AIMS
Three categories of organisations should be moving on an AIMS in 2026.
Organisations building AI products. If your product includes AI — whether you trained the model or wrapped a foundation model — you need an AIMS. Customer due diligence on AI products has tightened materially.
Organisations deploying AI in regulated workflows. If you use AI in hiring, lending, healthcare, education, or other regulated decisions about people, you need an AIMS. The EU AI Act alone makes this a legal obligation for organisations selling into the EU; analogous obligations are emerging elsewhere.
Organisations using AI at material scale. If a meaningful portion of your business operations runs through AI — agentic systems, AI-assisted decisions, automated workflows — the absence of governance is now itself a risk that boards and auditors will probe.
A fourth category is worth a softer mention. Organisations with public AI commitments. Anyone who has issued a "responsible AI" statement, has an AI ethics page on their website, or has spoken publicly about responsible AI use is now in a position where the absence of an AIMS creates a credibility gap.
Conversely, the organisations for whom an AIMS is not an immediate priority:
- Companies using only mainstream productivity AI (Copilot, ChatGPT) without integrating AI into customer-facing products or decisions
- Pre-product-market-fit startups still figuring out their core offering
- Small organisations with no specific risk amplifiers (no health data, no children, no high-risk decisions)
These organisations should still publish a basic AI usage policy, but a full AIMS can wait.
ISO 42001 vs Building Your Own
Once an organisation has decided it needs an AIMS, the next question is whether to align to ISO 42001 specifically or to build a bespoke framework.
For most organisations, aligning to ISO 42001 is materially better than building from scratch, for three reasons:
- Certifiability. ISO 42001 is the only AIMS standard with an accredited third-party certification pathway. A bespoke framework cannot be certified in a way customers will recognise.
- Regulatory leverage. ISO 42001 is moving towards harmonisation with the EU AI Act through the prEN ISO/IEC 42001 process. Aligning early positions you for that legal weight when it lands.
- Common vocabulary. Customers, auditors, and regulators are increasingly using ISO 42001 terminology. Speaking that language reduces friction.
The exception is organisations with strong reasons not to certify (very small AI footprint, sensitive operational reasons, legal constraints). For these, an internal AIMS aligned to ISO 42001 in structure but not pursued to certification is a reasonable middle path.
A Realistic Starting Point
An AIMS is not built in a quarter. But the foundation — the inventory, the AI policy, the basic risk and impact assessment process, the governance committee — can be put in place quickly. A 90-day sprint that delivers:
- A working AI system inventory (every AI system, who owns it, what it does)
- A published AI policy approved by leadership
- An AI governance committee with monthly cadence
- A risk and impact assessment template, tested on the highest-priority AI systems
- A defined intake process for new AI initiatives
…is achievable for most mid-sized organisations and produces enough to credibly answer the "do you have AI governance?" question while the deeper work continues.
The full AIMS — fully operational across the lifecycle, with audit-ready evidence and continual improvement loops in place — typically takes 9 to 12 months for a first-time implementation, mirroring ISO 27001 timelines.
A Closing Note
An AIMS is not exotic. Strip away the AI-specific vocabulary and it is recognisably the same kind of management discipline that applies to information security, quality, and environmental management. The Plan-Do-Check-Act rhythm is the same. The leadership commitment is the same. The continual improvement obligation is the same.
What is different is the subject matter — and the speed at which the subject matter is moving. AI systems change faster, drift faster, and surprise their operators more frequently than the systems older management standards were designed to govern. An AIMS works because it imposes a structured, sustainable rhythm on top of inherently fast-moving technology.
For most organisations in 2026, the question is not whether they will eventually need an AIMS. It is whether they build it deliberately, on their own timeline, while AI is still being scoped — or reactively, after a customer review or regulatory development forces the project into existence on a much tighter clock.
The organisations that get this right in 2026 will spend the rest of the decade governing AI from a position of confidence. The ones that do not will spend it catching up.
The single most useful first step in building an AIMS is the inventory. Two hours with the engineering, data, and product leads asking "what AI is in our environment, who owns it, and what does it do?" produces more clarity than any number of policy drafts. Everything else flows from that document.
